Have a 2012 f350...

Have a 2012 f350 Diesel with 43811 miles Brake pads needed replaced and while accomplishing this the driver side rear and the passenger side front caliper piston were like rotten wood were crumble and could be chiped with the touch of a screw driver . replaced both was wondering if ishould replace the other two

Mechanic's Assistant: How old are the rotors? How many miles are on the car?

Factory 43811 miles rotor are fine no scouring or out of true this a 2012 model

Anytime you have to replace the calipers its always a good idea to replace both sides. I would also make sure the sliders are clean and greased up when replacing the calipers. It very likely that the sliders were hanging up and that causes the pistons to overheat.
